Repacking a shaft seal - Advice Requested

My shaft seal hss been silently doing its thing for years (C-36, 1991). It drips very little or no water. Today it squealed and got warm (normally runs cool). I came home with emergency power (dinghy) and used the engine to dock. No doubt I should repack the seal. I assume the boat has to be out of the water if I want to remove the three 3/16" seal rings shown in my owners manual? The sketch there would indicate it would be open to the sea without the rings. Would appreciate advice.

Repacking shaft seal while in the water

You can repack the seal with the boat in the water. Many people do it and work through the water as it flows in. I came up with a method that works to stop the water intrusion. I have a diver or dive myself and pack non-toxic plastic school modeling clay around the shaft where it exits the hull. It effectivly stops all water from entering past the shaft. Put the transmission in gear and DO NOT SPIN THE SHAFT when you loosen the packing nut to remove the old packing material. Replace the packing material and tighten and adjust as usual. The clay will spin out when the shaft turns.
