You will encounter problems similar to mine if you upgrade. I went from a 2-cyl(2QM20) to a 3-cyl(3YM30). The new engine is smaller and over 200 pounds lighter. The bad news is that the early engines had a wider stance. You can either weld up wider mounts like I did or add to the engine bed rails which seems more common.

If you do upgrade buy a newer 2GM not an old 2QM. Big difference in size and weight. Actually I sold my 2QM20 to an H27 owner.

I too am about to replace my YSE12 with a new to me 2GM20F. I am looking over the specs ( drawings ) now to figure out what needs to be done for mounting. The yard I am at estimated 5K in labor for the switch + 800 for the crane. Thats a little too much for me. Don't mean to hijack this thread, I'll start my own for the exploits. I have already removed much of the rear cabinets to gain unrestricted access to the old horizontial engine.

Here is some help on the engine mounts.

Before you purchase a used engine, be sure you know what you are getting. If you have to do any rebuilding, you may be better off with a new motor and a factory warranty.

$5-6k for installation is a lot of money if you need to add a rebuild to that price.

I just removed the ysb12 from my 78 hunter 30 and replaced it with a 2002 volvo 18 hp.The footprint was almost identical as far as the mounts go however it had an angled drive so I had to lay wedge shaped pieces of oak on the beds and put longer lag bolts in the rear mounts to make up for the thickness of the wedge.I am no deisel mechanic and I did the whole job myself including the final in water alignment and had no problems other than the shift at the pedestal is now reversed.I may remedy this by reversing the cable direction with a lever on a central pivot in the engine compartment.cost me 45 dollars to have a crane lift my old motor out and drop the new one in the boat I used a small chain hoist and a piece of angle iron over the companionway to set the motor in place.

Go with "digby" on the actual replacement. Five thou is ridiculous, even $500 would be too much. My yard used the rack forklift. It took about thirty minutes to take the old one out, run down the hill for the new one, and then set it in. For no charge!

Ed; Did you replace your engine yourself or did you hire it out?

I think most yards charge between $80-100 per hour and it would not be un-imaginable to have them take 50+ hours to r/r the engine.

I think they charge you every time they need to walk back to the shop for a new socket.

Bill,
I feel your pain. I am in the middle for replacing my YSM 12 with a 2QM15. I make the swap mid May. I'm attempting to do this my self over the weekend. The manuals that I have found online make it look simple but I am sure that is far from the truth. Keep us up to date on how your swap is going. I figure that I will be done with everything about in time for hurricane season.

50 hrs to replace an engine seems extreme but it would depend entirely on the problems one might run into.It took me about 1/2 and hour from having a running engine to having the engine out and sitting on a couple stringers across the cockpit seats...no joke.As I said before my installation was made more complicated by having and angle drive reduction unit on my volvo meaning the coupling is angled when compared to the engine mounts as opposed to the old ysb which was a straight drive. It took me about 2 months of brooding over the winter to get it straight in my head how to measure everything and get those figures to tell me what I needed to do to make this engine fit that bed.I cut two oak wedges and went to the boat.I had the engine installed that day Im going to say in 3 hours.Thats not hooked up thats bolted down and aligned.Hook up isnt a big deal although things like a change in direction of a cable because the shift is backwards does take time for sure.

Three years ago, I replaced the original 10two Westerbeke in my 1984 h27 with a new Yanmar 2YM15. I did the installation myself while the boat was in the water! I paid $5411 for the engine and sold the old Westerbeke for over $700. I had to make 2 modifications - move the fresh water strainer and change one of the stringers (engine mounts on port side of new engine were further apart than original so I pruchaced a piece of galvanized 'L' stock and drilled mounting holes. Two most difficult stels were to allign stringers so trans and prop flanges matched up and to actually do final allignment. Remaining steps of installation were simple - I cut 4 pieces of 4X6 wood -6 inches long and attached to 4 engine mounts to raise engine above oil pan so I could just slide to stringers. I also paid Yanmar tech $50 to come out to certify installation for warrenty. In terms of performance, I reach hull speed at about 3000 rpm, with max rpm of 3800. In other words, more power than 15 hp will result in overpower/waste. I cruise at just over 6mph at 2800 rpm and average 13-17 mpg. I hope this helps. Tony

Bill:

Is there actually something wrong with the old engine?

The reason I ask is because one of our harbor mates just replaced his prop. He went with a 3 bladed Campbell Sailor. The boat had a 2 bladed michigan. He had a hard time get 3-4 knots against a tide and wind event. He now does 5+ with that old engine.
