you didn't mention if you were waterborne or not. Stern gland is water cooled. If in the water, you may have a misalignment betweem the combi & the propeller shaft. check the lateral and vertical runout with a dial indicator while rolling the decoupled shafts over. There should be minimal deflection on the indicator. Also check the spacing between the faces of the combi-to-propeller shaft top, bottom and both sides with feeler gauges. They should all be the same to ensure that the shafts are in the same plane of rotation and that the propeller shaft is not rubbing the stern gland anywhere, thus creating the heat.

I've just finished(?)a Combi re-build.
Everything seemed to have went well, except that the stern gland get very hot.
My experience with this boat is limited to refurbishing it, so I'm not sure if this is normal or not.
Does the stern gland run hot. Yes it's been greased.
